Krubeton - Discovery Phase and CRM Concept Design for a Manufacturing Platform

case-logo

Krubeton is one of the largest Ukrainian manufacturers and suppliers of concrete products and construction materials, and it needed to move from paper-based workflows to a unified digital system.

Our team ran a full Discovery Phase to define the architecture, design, and vision for a CRM and the future manufacturing platform, Krubeton Pulse.

The result is a validated concept and a clear roadmap that takes the business from offline-focused operations to a scalable digital sales channel.

About the company

Krubeton is one of the largest Ukrainian manufacturers and suppliers of concrete products and construction materials across Ukraine and Europe.

The company specializes in large-scale production for residential, industrial, and infrastructure projects.

With growing demand for online ordering in the construction industry, Krubeton decided to build a modern platform to drive sales, automate order processing, and support partners.

Project goal

About the project

Krubeton wanted to move from “pen-and-paper” workflows to a modern digital ecosystem. The core goal was to analyze existing bottlenecks and design a custom solution that unifies sales, logistics, accounting, production, and the laboratory into one seamless flow.

The solution had to serve three groups at once: customers get a simple, modern tool to place, manage, and track orders; managers get an automated environment that removes routine work; and leadership gets clear analytics for planning and decision-making.

Challenges

1

Disconnected Departments

Sales, logistics, production, the laboratory, and accounting worked in silos, with no clearly defined processes and no shared view of an order.

2

The “Black Box” Data Problem

Data arrived late and was entered after the fact, so real-time forecasting and reporting were nearly impossible.

3

Overloaded Sales Managers

Managers acted as sellers, logistics operators, and report writers. Leads lived in notebooks and personal phones, and new requests were easy to lose.

4

Service Below Customer Expectations

Tracking an order was a quest, and customers had to chase every status update, mostly through Viber.

5

Paperwork and Manual Planning

Duplicate paper documents, manual volume calculations, and route planning by eye caused delays, errors, and long order processing times.

Our process for the Discovery Phase

We visited the production site and mapped the sales department’s real workflows: the manager’s workday, communication links, order planning, and the sales funnel.

We also reviewed manual documentation and the accuracy and timing of data from 1C and other internal sources, and ran a SWOT analysis.

Outcome: a process map with bottlenecks and high-risk manual steps, a data-flow diagram showing gaps between sales, logistics, production, and finance, a validated sales funnel, and a clear view of manager workload and tasks suitable for automation.

We interviewed every department (production, warehouse, logistics, accounting, laboratory, marketing) and studied their documentation, tools, and decision logic. In parallel, we collected B2B and B2C insights on customer motivation, expectations, frustrations, and churn drivers.

Outcome: a consolidated list of pain points, a validated customer classification (B2B, independent contractors, private clients), defined role responsibilities that reduce the “bus-factor” risk, and a clear case for an ERP-level system with a centralized CRM.

We built digital concepts for sales managers, B2B partners, and B2C customers, defined functional requirements for the CRM, and created a Figma prototype of Krubeton Pulse. It covered order management, data synchronization, production visibility, logistics tracking, and real-time customer updates. We tested the concepts in 2 iterations with 20 respondents.

Outcome: a validated feature set based on real workflows, features prioritized through user testing (32 hours of interviews, 200 solution ideas), and a roadmap for introducing digital tools without disrupting daily operations.

We defined a high-level architecture for Krubeton Pulse as the foundation for a future ERP, and a step-by-step implementation plan.

Key features

Unified CRM

A centralized system that replaces notebooks and Excel. It automates lead capture and stores the full history of customer interactions.

"Krubeton Pulse" Dashboard

A management tool that acts as the company's "brain", with real-time analytics on sales, production load, and logistics.

Smart Logistics Planning

Automated route planning that takes logistics tasks off sales managers and reduces delays and "mixer queues".

Driver Tracking

Live tracking of drivers and vehicles to optimize fleet usage and give customers accurate delivery times.

Segmented Customer Portals

Separate flows for B2B and B2C clients, each focused on easy ordering and document management.

Real-Time Order Tracking

Customers see their order status without calling or messaging a manager.

Automated Reporting

Real-time data replaces manual "after the fact" reports and the copying of figures from 1C, enabling better forecasting.

Production & Warehouse Visibility

Managers see planned and actual production and real stock levels without calling the warehouse or watching cameras.

Document Digitization

Digital document flow instead of duplicate paperwork, with fewer errors in issuing and signing.

Role-Based Access

Different access levels for managers, departments, and leadership, laying the groundwork for a future ERP.

Results

Validated Digital Roadmap

A complete specification and roadmap for the ERP implementation, so the development team knows exactly what to build.

360° Process Transparency

Detailed maps of internal processes that expose every bottleneck and give a blueprint for optimization.

Customer-Centric Pivot

User testing helped redefine the company's value proposition, from a commodity supplier to a service-oriented partner with clear B2B and B2C segmentation.

Interactive Prototypes

A Figma prototype of Krubeton Pulse covering the core scenarios, tested with real users.

Risk Mitigation

Two testing iterations revealed usability issues early and saved the client budget on potential errors.

Operational Clarity

Management received a data-backed picture of the current business reality and its potential.

Efficiency Plan

A roadmap showing how to reduce wasted time for managers and drivers, and where cost savings are possible.

“We offer custom menswear with online and offline showrooms in Singapore and the UK. People sign up online, come into the showroom, and are measured. We then have their measurement profiles so they can go and reorder online when necessary.

Initially, we had a booking tool that was relatively basic. Together with Soloway, we overhauled the booking tool, making it a lot more flexible and useful to our needs. In the end, we started with the development of an entire order management system that administers measurements and tracks orders along the process. Soloway’s streamlining of the booking system nearly eliminated customer service calls, reducing staffing needs. Their intuitive project management system allowed for an easy flow of information. Soloway was an honest and transparent development partner.”
